How to get Shopee sales without paid marketing

The question comes from a thread on r/phinvest: how do you get sales in Shopee without any marketing? It’s a fair one when you have a live listing, no order history and no budget for Shopee Ads.

The direct answer is yes, but not by waiting. Shopee decides what to show a buyer from the search phrase, the listing, the shop’s track record and what buyers do next. It doesn’t publish the formula, and anyone quoting you exact weights is guessing. What you control without paying is how well the listing matches what people type, how it looks in a grid of thumbnails, what the buyer pays after vouchers, and how reliably you ship and reply.

This is for a new or small seller with one shop and a handful of products in the Philippines, Singapore or Malaysia. I write from Singapore, and Shopee’s tools differ by market, so check that each menu I mention exists in your Seller Centre. By the end you’ll have a listing routine you can run in a week and a way to see which change did something. I can’t promise you a number of orders.

what you need

  • A live Shopee seller account and at least one product you can ship this week. Not registered yet? Start with how to become a Shopee seller in the Philippines.
  • Seller Centre in a desktop browser (seller.shopee.ph for the Philippines, other markets have their own) and the Shopee Seller app on your phone.
  • Your own photos. A phone camera and a window are enough.
  • A spreadsheet with cost, sticker price and fee rate per product, saved as CSV. Python 3 is optional, for the margin check in step 5.
  • Stock you can honour, counted from the shelf.
  • Budget: no ad spend, but vouchers are a discount you pay for and Shopee fees apply to every order. Rates change, so as of September 2026 check Seller Centre or my seller fees comparison for Shopee, Lazada and TikTok Shop.

step by step

1. Pick one product and the phrase buyers type

Pick a product you can ship within one or two days. Open the Shopee app, type the plain product word into search and write down the autocomplete suggestions. Choose the phrase that describes your product most exactly, then open the first five results and put their titles and prices in your spreadsheet.

Expected output: one target phrase for the product and five competitor rows.

If it breaks: if the suggestions are thin or the top results are all Shopee Mall stores, narrow the product (a size, a material, a pack of three) and search again.

2. Write the title and first lines of the description

Start the title with the target phrase, then add what a buyer filters on: size, material, pack count, compatibility. Shopee’s listing policies treat stuffing unrelated brand names or keywords as a violation, and the Shopee Help Centre has the current wording for your market. In the description, answer the questions buyers ask in chat first: what’s in the box, exact size, shipping time.

Expected output: a title that reads like something a person would say, and a description whose first lines cover what it is, how big it is and what’s included.

If it breaks: if Seller Centre flags the listing, read the reason, fix that and resubmit once. Don’t delete and re-upload in a loop, since a new listing starts with zero sales.

3. Photos and video

Make the main image square, with the product filling the frame on a plain background. Then add a usage shot, a size reference with a hand or ruler in it, a close-up of the finish and a shot of everything included. Fill every image slot, and add a product video if you can film 15 seconds on your phone. Use your own photos, not a competitor’s.

Expected output: a main image you can still identify when it is shrunk to thumbnail size on your phone.

If it breaks: if uploads fail or come out soft, re-export as a JPG around 1024 x 1024 pixels and try again.

4. Category and attributes

Pick the deepest category that fits and fill every attribute field, such as brand, material and size. These feed the filters buyers use on the search page, so an empty field is a filter you don’t show up under. Name variations the way buyers say them (colour and size, not SKU codes).

Expected output: no attribute warnings, and a category path that matches where competitors list the same product.

If it breaks: open a top competitor’s listing, read the category path at the top of the page and use the same one. If nothing fits, ask Shopee through the Help Centre before picking a wrong but popular category.

5. Set the price and voucher, then check the margin

I’d rather run a small voucher than cut the sticker price. A voucher can be switched off, and a price you’ve dropped is awkward to raise again. Stay inside the range from step 1 (the competitor price tracking guide covers keeping tabs on it), then set up a shop voucher with a minimum spend in Marketing Centre so it lifts basket size. Bundle deals and add-on deals do a similar job. Names and menus move between markets, so check yours.

Before you switch anything on, check the margin. This script reads a CSV you keep yourself, not a Shopee export, and flags a keyword missing from the title or a thin margin after voucher and fees. The 10% floor is my own rule of thumb, the fee rate is a placeholder, and it assumes fees are charged on the price after your voucher, so confirm that for your market. The rows are made-up examples.

Expected output: one line per product, either OK or a list of problems, as above.

If it breaks: a ValueError usually means a currency symbol or thousands comma in a number column. If a margin comes out negative, raise the voucher’s minimum spend or shrink the voucher before touching the price.

6. Ship fast and answer chats

Set days to ship to what you can genuinely hit, then beat it. Pack the same day where you can and update stock whenever something sells elsewhere. Late shipments and cancellations count against your shop, and how Shopee penalty points work explains how. Expected output: late shipment and cancellation figures that stay near zero in Seller Centre, and chat replies within minutes during your set hours.

If it breaks: if you keep missing ship dates, lengthen days to ship before you lose more orders. If chats pile up, cut active listings, not reply speed.

7. Time it and use the free traffic tools

Buyers spend when they get paid. Philippine payroll commonly falls around the 15th and 30th, and Shopee runs double-date sale days such as 10.10, 11.11 and 12.12. As I write this on 19 September 2026, 10.10 is three weeks away, enough time to finish steps 1 to 6. Check Marketing Centre for campaigns you can join, and use Google Trends set to your country to see when searches for your product usually rise. As of September 2026, Shopee Live and Shopee Video are free to use from the Seller app, so film a short clip of the product in use.

Expected output: a dated list of sale days, with voucher and stock ready a week before each.

If it breaks: if Seller Centre says you’re not eligible for a campaign, run your own voucher on the sale date instead.

8. Review once a week and change one thing

Every Sunday, open the data pages in Seller Centre (Business Insights, as of September 2026) and read product views, visitors and orders per listing. My rule of thumb: views but no orders points at photos, price or description, and no views points at title, category or attributes. Change one thing per listing per week and write it down with the date.

Expected output: a change log with one dated line per listing per week.

If it breaks: if a listing has almost no traffic data, leave it alone for two weeks. Changing everything at once tells you nothing.

common pitfalls

  • Cutting the sticker price to get a first sale. Nobody outside Shopee can tell you it moves ranking, and you give away margin you won’t easily win back. A voucher can be switched off.
  • Changing five things at once, then having no idea which one worked.
  • Stuffing the title with keywords. It reads like spam to buyers and breaks Shopee’s listing policies.
  • Stock counts that don’t match the shelf. A cancellation costs you the order and counts against the shop.
  • Buying your own products or trading reviews. Shopee’s rules prohibit both, and I won’t cover either.

Read 10x, 100x and 1000x as multiples of your current order volume.

At 10x, the spreadsheet is the bottleneck. Stock counts drift and the same five chat questions repeat all day. Quick replies, one shipping cut-off time and a stock update before anything else keep it manageable.

At 100x, more than one person touches the shop. Give staff their own logins through Seller Centre sub-accounts (check your market has them) instead of sharing your password. If you sell on Shopee Singapore and want the Seller app on a dedicated Android phone that you control from a browser, cloudf.one rents real Android phones in Singapore on dedicated hardware, each with a persistent Singapore mobile IP. At 1000x it’s a different business: bulk buying, stock forecasting, brand authorisation, and Shopee’s Preferred Seller and Shopee Mall programmes, which have their own eligibility rules. The tempting trick is a second shop to double your listings and vouchers. Shopee does not let one seller run several shops to multiply listings, and I won’t help you around that.
